Designing a pipeline that reflects reality
A CRM pipeline should mirror how customers actually buy, not an idealized sales process from a template. Each stage needs a clear definition and exit criteria, such as a demo completed or a quotation sent, so that every salesperson moves deals forward consistently and forecasts mean the same thing across the team.
Too many stages create confusion and data entry fatigue. Too few hide where deals stall. Most businesses work well with five to seven stages for each pipeline, with separate pipelines for very different sales motions, such as new business, renewals and channel partners.
Required fields should match each stage. Asking for every detail when a lead first arrives discourages data entry, while capturing nothing makes reporting useless. Progressive data capture, collecting more information as a deal advances, balances usability with reporting needs. Review the pipeline design after a few months of real use. Conversion rates and time spent in each stage reveal which steps add value and where definitions need adjusting.
